Im curious about this with armor, I always just get two. Hoping if I do the upgrades until it asks for shards I can snag 3+.

fully uprgrading a armor piece does effect the amount of shards you get

this is WRONG, the only item in the game that can give you more materials from dismantling if upgraded is weapons. Armor does not give you additional shards if upgraded.
