Had 81 moldering shard...
Before we killed orxy hm , still 81 after beating him ... only work in normal? thats stupid!

If you ran normal first then, yes. If you only run hard, 20 will be taken to give you the normal drops from that chest in hard mode. Consider that chest like the drops throughout the raid. If you ran normal they're not there in hard.
