Should make it progressive.
You select the option to start growing a beard, but start clean shaven (after all you have just been resurrected) Then with every campaign you complete of the story mode your beard grows a little more and you become more battle worn.
Same goes for the armour. Start with shiny stuff and it gradually gets beaten up. Let me show off my battle scars!

except you will be swapping gear out all the time for better equipment that you may not have time to accumulate that battle worn look. At least until end game when you find some sick high level gear.
